I wouldn't be familiar with sprinters.
Sound that maybe the master cylinder seal are starting to go.

How long have you got this Sprinter?
Is it new to you? Are you comparing it to something else?
Have you had any work done ,new pads on old discs.?

I have Sprinter van convert, I wouldn't say, I ever noticed them spongy, I also drive other vehicles and they are all different.
You can get brake pedal fade, ie. when stopped with your foot on the pedal it drops away under your foot, this doesn't really effect the normal breaking ,BUT you have to replace the master cylinder ,
Have someone examine the flexible hoses, hold them in his fist in turn all along there length, at the same time you pump the pedal slowly, to check for any ballooning. Which can give you a spongy feeling.

whenever you got the brakes bled, did you completely flush the old fluid out and renew it ? old fluid can retain moisture leading to brake fade.

I have had spongy brakes on my Ducato since I bought it 15 years ago. When I first got it it was a bit unnerving but I am used to it now. I have had the brake fluid changed quite a few times as we are over the Alps a lot and I have been told that altitude does something to the fluid

Hi I have had the sprinter for about eight years i replaced all flexibility pipes when one
was perished .
And let it bleed gravity though that was why i mite have been still some air
so got them bled professionally
Checked all pads and freed callabers at the same time .
I have bean away for a week and they seem ok
I will replace the mastercylinder and see if it helps,
Thanks for the replays. Ps great site.

Make sure the servo vaccum pipe is OK and pump is Working.
Hold your foot on the brake pedal start the engine the pedal should move down or if the van has been sitting for a while pump the the pedal?
you should get a bit of travel on the pedal then the pedal should go hard
